    The billion-dollar leadership advice I come back to again and again

    There's a reason people pay attention to what Keith Rabois says. He's known for playing a crucial role in the development of PayPal, eBay and LinkedIn among others.

    In 2014, he gave a lecture at Stanford called "How to Operate" and it's a goldmine of advice for entrepreneurs. I'll break down the best insights here as simply as possible...

    - There are two types of problems: A+ (hard but high impact) and B+ (straightforward). People tend to focus on solving B+ problems because it usually doesn't involve leaving their comfort zone. This has a trickle-down effect that will stunt a company's growth.

    - At PayPal, Peter Thiel's solution to A+ problems was to make each person responsible for one specialty – and he refused to talk to them about anything but that one thing. This forced everyone into solving tough problems themselves, rather than just hoping others would do it.

    - Building a high-functioning company is like building an engine – one that even idiots can run. When Rabois worked at eBay, that mindset was integral to its success: it had an infrastructure so simple and seamless that "Martians could take over without anyone noticing."

    - Clarity is paramount; complexity is the enemy. Being a leader is like being an editor: you ask clarifying questions and then cut, cut, cut. A game-changing product can be marketed in 50 characters or less, so you've no excuse for not being able to sum up your product as simply as possible.

    - More hires ≠ more resources. In terms of firepower, all staff can be divided into 'ammunition' and 'barrels'. A barrel is that rare (but often niche) person who can take a concept and ship it. Your hiring should prioritize this type. Everyone else is ammunition: great to have, but ultimately non-essential.

    Look for anomalies. At LinkedIn, Rabois couldn't understand why 25-30% of all clicks from the homepage went straight to a user's own profile… until it became clear that this was down to pure vanity. This one statistic helped clarify a product value that nobody within the company recognized.

    Rabois asks struggling CEOs two things: 1) What are your priorities? 2) Can you show me your calendar? More often than not, the problems stem from the fact that there's no alignment between these two things.

    TL;DR: When it comes to great leadership, the details matter. If you can nail the small stuff, the rest will take care of itself.

    My former side hustle. $800-$1,500 a week.

    Edit: so people will stop blowing up my phone saying this. I spoke to my doctor about it before I started doing anything. No i didn't need a resperstor, just common sense I used this to start my company. it's strange and most people will have never thought of it, but I was making a killing doing it. What you need: Access to a public, or private, shooting range. $10 coil hotplate from Walmart $1 stainless steel measuring cups from the dollar store Pair of pliars A muffin tin Metal soup spoon. A couple of 5 gallon buckets Fire extinguisher (recommended) Leather gloves

    Steps: basically money at shooting ranges is literally laying on the ground. So when you find a range you can legally access plan accordingly. Check the hours they are open and only go there when they are closed for shooting. Like the one I used didn't open until 1 pm on Sundays so I would get there at dawn and do a major collection.

    When you go to the range look around and pick up any brass bullet casings laying around. Those are money. Also go down the range when people set up targets for the second part, this one is a little weird. Pick up the fired projectiles. Get as many as you can. Don't go digging around for them, you can move around lose dirt by dont damage the range. Once you have a couple of buckets full, then go home and prepare.

    Ok these next steps you need to be in open air. Garage with the door open and metal table set up near it. If not table do it on the concrete. Or a car port. Somewhere with fresh air. Do not do this in a basement or a kitchen stove!!!

    You only need to do this step once. Take your hotplate and open the bottom. You will see 2 wires connected to the temperature controls. Disconnect those and connect them together. The plate gets hot and stays hot that way. To turn it on or off just plug it in or unplug it.

    Now unless you have a high temp smelter there is nothing you can do with the brass cases, so out them aside. Okay place the 1 cup measuring cup on the hotplate and let it heat up. Add some of the projectiles. As it heats up the lead will melt out of the copper because it has less if a melting point than copper.

    As the lead melts out of the copper use the pliars, while wearing the gloves, to remove the now lead free copper. Set the copper aside because you would need a smelter to do anything more with it. And just keep adding more projectiles and removing the copper until you have about 3/4 cup.

    Then use your spoon to clean the dirt off the top of the melted lead. Stir it some and do it again until it looks clean. Put the dirt from it into a small metal bucket or plastic bucket with water in it.

    Take the melted lead and pour it into the muffin pan and let it cool. Repeat these steps as many times as needed until you are done with all the fired projectiles you collected.

    Then just take all of that to any scrap yard. I was getting 50 cents a pound for the brass casings. 30 cents a pound for the lead and 70 cents a pound for the copper. Sometimes that will be more, other times less. Depends on the price that day.

    That's it. Do that 4 times a week or more and it's an easy way to make some cash with not a lot of work.

    Also keep in mind that the lead is a bullet grade lead which is special mixture. Meaning it can be sold but it is a specialty market and unless you know someone it can be hard to sell for that purpose.

    A little business idea I came up with today.

    Just a basic outline but feel free to expand on it.

    Everyone here should know about those referral scams you see all over Facebook. Your friends probably keep calling and messaging you about it constantly. You know what I'm talking about. Selling everything from CBD oil to leggings.

    After fielding my third text today about the wonders of their products or selling them myself I got an idea.

    How could I turn that into a profitable side business. Then it him me.

    Someone, assuming they have the correct gear, could turn these people into customers. One thing these scams tell you is to advertise. Advertise and the money will roll in. Why not help them do that?

    Offer them car decals, car wraps, business cards, stationary. Even custom logos if you have artistic ability.

    I know it's is just a rough outline but I come up with things like this daily.

    My favorite free bootstrapping tools that I use in all my projects

    Hey, my name is Tiago and I am the host of the podcast Wannabe Entrepreneur. Here are my favorite free bootstrapping tools that I use in most of my projects.

    Organizational

    • Trello - Great to organize your ideas or to keep track of your project tasks
    • Calendly - Makes scheduling meetings much easier. It connects to your calendar and allows others to pick a time and a date to meet with you.
    • Pocket - This is like your browser favorites in steroids. You can get attribute tags to each favorite and easily search through them.

    Social Media

    • Reddit - It's a great tool to do market research, advertise your projects and collect feedback from potential users.
    • Linkedin - It's a great tool to share your projects and find new users.
    • Buffer - It's a tool that allows you to schedule your social media posts

    Content Creation

    • Medium - It's a blogging tool that allows you to easily write blog posts and share them with the world
    • Anchor - It's a company own by spotify that allows you to easily record podcasts and publish them on multiple platforms (spotify, apple, web, etc...)
    • Zencastr - Great to record sound and video when interviewing or speaking with guests.

    Communication

    • Slack - No surprise here I guess! It's probably the most used chatting tool for companies.
    • Mailchimp - Super powerful tool that allows you to easily collect your user's email and stay in touch with them with target newsletters.
    • Google meets - Google is a car company that is developing the first self-driving car. Oh, and they are also into search and stuff... :p Google meets is a great tool to easily schedule meetings with just sharing a link.

    Bootstrapping (for developers)

    • Hugo + Netlify + Github stack - This is my go-to stack to make my static websites for free. Simply putting Hugo allows you to generate good-looking websites using the only markdown. And I use Netlify together with Github to host my website. Are you interested in knowing more about this stack? Let me know in the comments.
    • Netlifycms - It's a content management system for static websites. I used it together with the stack above and it allows me to have non-tech people creating content for my website.
    • Firebase - Made by the same car company as google meets they offer a big variety of tools that include: database, signup, notifications, analytics, etc...
    • Hetzner (not free) - Cheap virtual machines that allow me to run all my backend.

    There are probably a lot of other interesting tools that I don't know about so feel free to add your favorite free tools in the comments.

    Burnt out

    For the last 15 years I have been trying to find reliable work that pays well while building my business.

    Unfortunately having started two, I became known for knowing how to slipstream a business and was asked to work for someone. They ended up totally using me while using scare tactics to scare me out of starting a business when they knew I had money invested. I just needed revenue to pay for the monthly reoccurring for the wireless internet business I was starting.

    Two failures in partnerships left me with virtually nothing.

    I was so close to my dream, but if you want to call it "God" said no.

    Now I'm trying to start SaAS startups to bring in capital to support my data center dream, etc.

    I know there's many infrastructure companies out there but it's really what I want to be in, or work for in a CEO like position. Either way .. I'm hoping my luck and life turns around.

    Advice on Accounting?

    New to the thread here, apologies if this is a frequent or previously answered question:

    My cofounders and I are in the process of starting a software company. One of the cofounders is very concerned about doing our accounting correctly, not losing our Limited Liability status, etc. (well, really we all want to be in compliance, but he seems particularly perturbed).

    Our situation (in case helpful)

    • As of now, we have no income, since we haven't launched.
    • We are operating off of our own money/resources while we develop the tool.
    • We do have expenses, and we'd like to be able to write these off where possible/appropriate--I bought a new laptop, cell phone, one of us who is pretty involved in marketing goes out to dinner with potential clients, etc.
    • We don't really plan to have employees for awhile, each of us is solely working for sweat equity currently.
    • When we launch, we'd like to automate payments via credit card for a subscription service.

    Questions for this thread

    • Do we need (or you advise) a dedicated human accountant, or should we do as much as we can ourselves with the guidance of some book or software?
    • Types of questions we are looking for an accountant to advise us on (feel free to chime in on any of the examples):
      • How to set up our shares in a way that avoids taxes (legally) as much as possible.
      • What tools we should be using for accounting purposes to track expenses/and income?
        • How do we actually "write off" something, and are there limits? I.e. if you can only write off $X of meals/technology/etc. a year, what's a good way for us to split these expenses reasonably.
    • How do we stay aware of what we don't know? Is this something we should expect from an accountant to be a liaison and reach out to us about changes in policy/opportunities to be aware of?
    • How to find a "trusted" or "good" accountant? What do you evaluate merit on?
    • What is reasonable to pay an accountant?

    I know that's a lot of questions, but basically, we're really trying to ensure that we have done our due diligence and try to follow best practices for successful accounting, and this is one avenue I want to reach out to see what other mistakes folks have made and advice they can give. Thanks!

    Did you ever find an idea that really clicked with you? (you don't have to reveal it) Like, you just knew that this fits you and your circumstances and it will work. Or did you just go with what you felt was good enough and you tried to succeed with that?

    I don't actually know much. I probably don't know what a good idea even is, I don't know what I'm waiting for. But I'm definitely risk-averse enough (and I'll admit lazy too) to know when an idea is not worth it for me, knowing in mere minutes or even seconds.

    To be honest, I'm sort of waiting to come across something that will "click". Everything falling into place, finding the one thing that suits me perfectly and that will definitely be profitable if I work at it.

    But I'm probably just deluding myself, aren't I? It's more of a dream, a soothing illusion that prevents my mind from recoiling in despair at the thought of being a wageslave, working jobs I hate for the rest of my life.

    Help with price ranges for free gifts.

    I have shared some things but now I need some help.

    Lime I said before covid crushed my company. I still have my work shop and retail store only because I own it and the land it's sits on. So I'm going back to my roots.

    The big charity show I will be setting up in next is over labor day weekend. 4 days, lots of people and lots of money and that show used to be my black Friday because clearing $10,000 a day during those 4 days is generally easy for me.

    Infant to go a different route this year and offer free merchandise for over purchase amounts. I have narrowed down what I will give away for free. What I need is help determining the amounts someone would need to read to get it.

    Structuring investment terms for new business

    I am starting a business in which I will lease ~10K of retail space and the re-sell smaller "booths" to vendors at a markup. The package includes some sales support and marketing as well.

    I am looking for about $150K in investment to cover the build-out and first 6 months of expenses before we're profitable. I've got several people interested but I'm really stuck on how to structure the terms. The big challenge is that I don't plan to sell or go public so there isn't an "event" at which point I can cash out my investors. One option is some kind of principal payback over 3-5 years and then an ongoing royalty. I would love some advice from anyone who has taken investor money and how they set up the deal. Thanks!

    Your title on your business card.

    I see a lot of people who operate one man shops putting "owner" as their title on their business card. While people do that because they are proud, it can actually cost you customers.

    While people love small businesses, they also love quality service. When someone hands me a business card and I see "owner" as the title then I'm pretty sure they are a one man shop which means no one to complain to besides them and about them, they are small so generally might not be that good of a company and a bunch of other reasons.

    I go a different route. Now if someone asks me directly if I'm the owner then I tell the truth, but the rarely ask. My business card for when I'm selling off site has my title listed as "chief of operations" when Im selling I also use a lot of "we" like "we just got these in" and "we just put these on sale"

    It gives the impression you are a larger company and builds trust faster with a first time customer. The business cards I have for the shop are generic with no title, just company info.

    Again if someone asks I tell them truth. But it isn't a lie. I'm the owner, CEO, COO, CFO. Manager and employee. I just picked h title carefully.

    Also have a uniform that always helps. So are professional looking business cards.

    Started service based business this year. Graduated in 2020. How do I present my self to potential clients without seeming top young without enough experience?

I think I am capable of starting this business cause I am a quick learning and I am not over selling myself. Also i have become well versed in what this service is providing. But when a potential client asks about who I am and what is my background. How should I go about this? I dont want to start off saying I am recent grad with a couple years of experience but also I am not going to lie and tell them otherwise. What is the best way to approach this?

    "Thinking won't help" - 30 practical activities for managing entrepreneurial stress

    Last week my startup had the final interview for YCombinator, the world's leading startup accelerator and a prolific venture capital investor. The 10 minute interview felt like one of the most important opportunities of my life, and the stress during two weeks of preparation was relentless.

    Success meant a 3 month stay in Mexico, an immediate multi-million valuation boost, and membership of the most prestigious entrepreneurship club in existence. Failure meant back to the grind of fundraising zoom meetings and breaking in to silicon valley from the outside (Europe).

    This contrast of outcomes led to two weeks of intensive preparation by our team, and 12-14 hour days for me, no weekends, and visceral anxiety which began and ended every day. We achieved an amazing amount. And it was utterly exhausting.

    Thanks to a wide range of self-care activities and habits, I could sustain hard work and productivity without enduring harm to me or my relationships. In fact, the team emerged stronger and more focused than before, and I grew in grit considerably. I've never been fitter or had a better routine, despite the pressure and shortness of sleep.

    Actions not thoughts

    Stoicism argues that we can manage our reaction to world events through rational reflection. But neuro- and social science has shown that we can't change our thoughts and behaviors just by thinking about them – brains don't think objectively in times of stress. At such times we first need to change our physiological state before thinking will again be helpful.

    Below is a list of activities that effectively soothed my nervous system during the worst times of stress, and can do the same for you. Soothing is necessary to return to a state where clear-headedness is again possible. When you find yourself under emotional bombardment during your entrepreneurial journey, use them to get closer to your baseline, and leave the fight/flight mode which is more likely to escalate problems instead of solutions.

    How to use them

    These activities are short term fixes. When performed regularly as a habit, they can change your personality, and your destiny. But forming habits from within a foxhole is unrealistic. When performed in the heat of battle, they provide temporary relief; directly, by changing brain wave frequency and patterns of thought, and indirectly, by evidencing self-compassion and self-respect.

    Try them out and see what works for you. Mix and match. Some will resonate more than others. Best of all is to try them when things are going well, so you can see how they feel when your mood is at baseline, and develop positive memories associated with them, independent of the stressful times when you'll need them.

    If you do them, and you still feel anxious, then do some more. Not feeling fine can mean you need more soothing, not that they aren't working.

    The activities, grouped by potency and mental state

    Panic

    • Singing – use belly breathing and an upbeat tune. Try Trololololo karaoke.
    • Energetic dancing – alone or with a friend. High BPM. Strong rhythm. Try Mundian To Bach Ke.
    • Exercise – Try jogging with abandon, skipping with a USB cable, or a short guided-workout.
    • 'Focus' or 'breathwork' meditation – use them if you can (even 5 mins). If you can't: learn.
    • RAIN meditation – an approach to calming your deepest fears. Watch Tara Brach.

    Extreme anxiety

    • Default to "no" for everything – let others' needs wait. Give yourself max. time and headspace.
    • Write a letter to your future self – provide reassurance from the future. "This too shall pass".
    • Do a stretching routine. If you don't know what works for you, try a guided session.
    • Get a good massage – vigorous treatment reconnects you with your body.
    • Take a warm bath – immersion is powerful. With: incense, tea, low-light, music, meditation.
    • Read a graphic novel – they're easy and immersive. Try The Sandman), or harder: Introducing Derrida
    • Make concrete plans for future rewards. Plan a holiday. Book a concert. It'll remind you that you'll still be alive to enjoy it, and connects you with part of your identity that's beyond work.
    • Call up a trustworthy mentor – a big problem means a big opportunity to help.
    • Eat smaller, more frequent meals – anxiety kills appetite, but you need nourishment.
    • Break with convention – start late, eat on camera, take breaks. Needs over etiquette.

    Low level anxiety

    • Call a supportive friend – social engagement aids relaxation, and helps reframe challenges.
    • Change your narrative by journaling – rewrite the stories that determine how you feel.
    • Get lost in a magical audiobook – Try Robinson Crusoe or Mythologies of the World.
    • Mindfulness meditation – this can be done passively, all the time. Keeps you grounded.
    • Drink good herbal tea – Roobios, Raspberry leaf. Use loose-leaf. It's hot, ancient, and healthy.
    • Take a nap – event 5 mins sleep is restorative. Combine with audiobooks, graphic novels.
    • Walk to the grocery store – a change of scene changes your mind. Having a purpose helps.
    • Stay hydrated (with water) – obvious but easy. Drinking is good for just about everything.
    • Share with your team – disclosure lets them help and share. Feel understood.
    • Eat special foods – pomegranate, oysters, ginger juice – whatever works for you. Savour it.
    • Experience nature – ideally trees or water, with a view. Watch and breathe in vivid life.
    • Cook something unusual – get creative. Enjoy the results. Demands focus and the senses.
    • Look at holiday photos – remember being relaxed and carefree; the sights and smells.

    Compound the benefits

    While we're most motivated to reach for relief in times of extreme stress and associated suffering, making time to try these activities before you're in crisis is considerably more effective.

    • They work more effectively if your subconscious already has positive associations with them
    • Trying a wide range means you'll have backups when your preferred activity isn't an option
    • Being familiar means you can meaningfully recommend them when others are in need
    • Whatever your baseline, you will likely perform better as a result of doing them, even once
    • Modelling self-care by using them is an important part of leadership of others
    • You never know: one of them might click perfectly and become a life-changing habit
    • There's a good chance you'll enjoy it!

    How I become a Master of user interview ��

    In mid-2019, I spent a week preparing for user research interviews for copywriterpro.ai As an introvert, I wanted to convince myself that I could talk with people outside my comfort zone. So I met three ideal customers at a restaurant unfortunately things were really awkward. I failed to interact with them properly. After that interview, I talked face-to-face (e-meeting) with more than 260+ random people from the Internet and did 15 in-person interviews.

    These are the steps I followed to become an expert at user interviews:

    1. I set up a practice interview with some friends. I went through the same process of my real interview, such as giving them directions and trying to get as much information out of them. It wasn't too difficult because I already knew them. It was fun and smooth. However, it would be more difficult if you had to do this for strangers. Although I sometimes forget to take notes. Be careful about asking questions & taking notes at the same time in an interview. There's a good chance that you'll have a hard time managing both activities effectively.

    2. When I'm interviewing a new user, one thing I do to make the process smoother is researched the person beforehand. If you know something about the person before speaking to them, it will make the conversation go more smoothly. Even if you don't know anything about that person, start by making friendly small talk. Then explain what your interview is for and why you want their feedback on the topic.

    3. You don't need to take up all the space in any conversation. Letting your interviewees talk will help you learn more about their challenges and needs, it will help you build a better product or service to address them. I give them space to talk about their pain point.

    4. The best questions have the following elements: who, what, when, where, why, and how. When you interview someone, asking them more open-ended questions will give you the opportunity to get better information. Don't just ask straightforward questions that can be answered in only a few words.

    5. Don't stop asking questions until you have every answer you need. I asked open-ended questions to better understand my users' needs.

    Is YouTube a good marketing channel?

    I have made a small software that I would like to sell online. I have read various articles that YouTube is a great place to promote your products and services. It is said to be the second largest search engine (where Google is the largest).

    Do anyone have experience in using YouTube as a marketing channel for your products/services, and did you see any (major) increase in sales?

    I've been learning conversion optimization from CXL and have become absolutely fascinated by how cognitive biases impact buying decisions.

    I'm thinking of taking a weekly bias, unraveling it, and applying it to marketing & consumer psychology.

    Of course, I don't want to dedicate the next year or so of my life writing blog posts for myself so I figured I'd see if anyone else would be into this sort of thing.

    So kind Reddit hive mind, is this type of content something you would be interested in?

    Incentivized downloads not allowed on App Store

    We previously had an app where you could invite friends and get a reward. The friend would get a reward too. Apple made us take it out citing their guidelines about incentivize downloads. However I still see other apps doing this. I'm very confused about why they are able to do this but our app got rejected for it?

    Round 7: Who needs a free customized social media strategy that actually works?

    Welcome to the halfway point of 2021!

    I have some time to take on assisting a handful of more Redditors with their social media and marketing strategies.

    This time I'm looking for the challenge of helping more established businesses. Or maybe those who offer a premium product, service, or are in something like healthcare.

    The last couple of rounds there were a lot of t-shirt and apparel companies, which isn't a bad thing at all. But there's plenty of info out there already for how to get started on social in that space.

    It was a blast helping out some fellow Entrepreneurs on Reddit with their social media and marketing strategies. You guys are working on some really awesome businesses with some companies making 7 figures and some just getting started. So I'd love to offer another round of help - no cost, of course.

    I've been running a social media marketing and management agency for four years now. I absolutely love what I'm doing and the clients I work with.

    My approach is unique in that I have a sales and marketing background and utilize social media as a way to extend your brand to where consumers spend most of their time. It's not about sales messaging, it's about creating relationships and developing a community. I've worked with some very large multi-national brands on marketing campaigns as well as small companies like your local plumber in a full-time career capacity.

    So here's my offer to you: I'll host you for a social strategy Zoom session where we can workshop some ideas. I'll do up to 10 in the coming weeks.

    Different this time: Only people with an existing business that's actually generating revenue. The reason being is I've created these strategies and the companies never even get off the ground. If you and I seem to click, I might even be up for implementation and getting you started.
