    The No Asshole Rule - How We Failed to Follow It

    Hi, it's Alex again! After my last post on Reddit, many people asked me how I managed to recruit a team and how I hired employees. I will share my life hacks for hiring with you. But in this article, I'd like to tell a story showing you that even if a candidate has an excellent resume and work experience, it will not guarantee the absence of problems:) Let's go!

    A company is looking for an iOS programmer

    Last year, we were concerned about finding an iOS developer for one of our products. After several interviews, we met Joe (name has been changed). Joe was a young specialist. At the same time, he already had a certain work experience. He lived in another city, but for us, this is not a problem. We have always supported remote work if our employee expressed such a desire. As it turned out, not everyone can organize their working day at home, even if they say they had such an experience. But first things first.

    We noticed that trivial tasks, which usually took no more than 2-3 hours in an office environment, dragged on for weeks. At the same time, Joe was quite convincingly telling us that he was about to finish the task, and just in two days, he would hand over the project. But "tomorrow" never came.

    His reaction to our questions and comments was disruptive, even a little theatrics. Joe was blaming himself and telling us this would never happen again. After his speech, he usually sighed thoughtfully - "It seems to me that I am pulling your project down ... I guess I failed to make the cut ...". With these words, Joe had gone offline.

    As a result, later Joe told us that for personal reasons he did not have enough time to complete several tasks. He asked for a month's leave to put the matter to the rest. Surely, we let him go. When it had been a month, we found out that he had blocked us on all communication channels. At the same time, we managed to send him a generous fee:)

    It turned out that in three months of work, he managed to create only a pale imitation of an app. It didn't work at all. So we not only screwed up the app launch but also lost a considerable sum of money.

    My findings

    I admit that this incident is purely our fault. At that time, I hardly could imagine how to hire employees and manage a team properly. Thus, the conclusions from this story are as follows:

    • Don't believe big words in a resume - test candidate's skills in practice. Being a startup, we primarily focus on the fact that a person is a team player and knows how to do business. "Knows how to do business" means complete tasks without any excuses.
    • Our perfect candidates understand business processes and why the decisions are made.
    • They do not strive for excellence. For example, a candidate can write an imperfect code to test hypotheses quickly. To notice these qualities, observe the way the person thinks - you'll notice that even in a normal conversation.
    • You need to set a certain trial period, after which you will discuss the results. Or, if you don't have enough time, take a brief test. Sit down and try to solve a problem that you have recently solved in the product. You'll understand the way a person thinks and builds logical chains.
    • Don't be afraid to criticize and point out mistakes. This is another problem of mine - I was afraid of offending a person with criticism. You just need to choose the proper words so that they sound not like a personal insult, but like a small note;
    • If you see that an employee is unproductive and does the job poorly, then it's time to say goodbye.

    If Acquisition cost per user (for my app) is between 0.15$-0.20$, would you consider this as very good?

    very innovative - helps gamers to find true friends for hanging out online and playing together that's all.

    I know that lifetime value of user / average revenue per user is what actaully matters...but beside that;

    Generally speaking if Acquisition cost per user is between 0.15$-0.20$ while most of the users are coming from North America and EU is this something really good?

    (this is my first project of this kind and I would like to hear somebody's general opinion)

    Starting a partnership with my brother

    I am starting a real estate business with my brother. I want to shift the business pay and ownership model to a merit-based system. The goal is that what you bring to the table for moving the business forward based on agreed-upon terms is what you will net out of the business for that current year. My concern is that I am already noticing that I put in more work, more time, and more everything. He even agrees with me and said that we should structure the partnership in a way where I receive more. But with all this being said, I think that would automatically setup the partnership to fail, because now he has even less incentive to contribute. The one thing he brings to the table is advice, confidence, and maybe money. But to be honest, that is something I can get from others.

    So with that being said, what would you do here? After writing this, I am not even sure what I am partnering up for.

    UPDATE 1:

    I reached out to my brother and told him that I am out of the partnership. I will let you know what comes out of it.

    3 stages of tech startups: Idea, Validated and Established

    Here's a list of things that happen at various stages of tech startups, based on my own experience and invaluable feedback from my prior framework Reddit post (and u/GaryARefuge).

    1. IDEA STAGE

    Status: Entrepreneur has an idea that needs to be validated.
    Next: Test hypotheses; achieve product-market fit via user conversations and iterating MVP.

    • IDEA: Identify problem/passion (hopefully, very personal)
    • HYPOTHESES: Business Model Canvas, value proposition
    • MARKET: TAM/SAM/SOM, competition, regulations
    • CUSTOMERS: User research/interviews, personas, Steve Blank/Lean Startup concepts (temporary org in search of a business model)
    • PRODUCT: Low-fidelity MVP (wireframes, clickable prototype, working app, landing page, pivots/proceeds). Test with users & get facts/commitment/advancement. High-fidelity MVP. Test with users & get facts/commitment/advancement. Roadmap (1 month increments, 1+ year out vision).
    • COMPANY: Pitch deck, company mission, vision, goals, biz plan/model, product vision
    • MONEY: Bootstrapping, fundraising/seed money, financial/monetization/runway plan
    • SYSTEMS: Processes & tools for running user research, building MVP
    • MEASURE: Single metric focus (e.g. revenue, active users)

    2. VALIDATED STAGE

    Status: Product idea has been validated -- there is customer demand & market size.
    Next: Scale customer base fast with a delightful experience, achieve profitability…

    • COMPANY: Name, mission & vision, values, brand, incorporate, legal, accounting, banking, intellectual property...
    • PLANNING: Strategy/tactics, goals & milestones (e.g. launch date), business model, pro forma/financial plan
    • MONEY: Fundraising, pitch deck (business plan/model), cap table, unit economics (A/MRR, CAC, LTV), budget, runway
    • METRICS: KPIs/dashboards with primary/north star metric
    • CUSTOMERS: Personas, messaging, attract-engage-delight, surveys/visits/case studies, referrals
    • PEOPLE: Founders, key/early hires, team, mentors/advisors, workplace, culture, contractors, employee handbook, onboarding, OOO coverage, work-life balance, wellbeing/fun
    • PRODUCT: Vision, roadmap, pricing, user community, feedback loop
    • ENGINEERING: Methodology, tech stack, tools, development, QA, availability & disaster recovery plan (stability, scalability, security), tech debt, prioritization
    • DISTRIBUTION: marketing, sales & support engine, channels
    • PARTNERSHIPS: Distribution, content, delivery
    • PROTECTIONS: Legal, disaster recovery, insurances, etc.

    3. ESTABLISHED STAGE

    Status: Company has a stable/growing customer base or has hit a wall.
    Next: Get acquired, IPO, run a profitable business.

    • PLANNING: Strategic & tactical plans for financial, systems, protection. Company & team OKRs.
    • MEASURE: Success metrics/KPIs, dashboards.
    • MONEY: Fundraising, financial reporting, budget
    • PEOPLE: Leadership, employees, contractors, culture, HR, payroll & benefits, employee handbook, wellbeing, retention, terminations, onboarding, compensation, professional development, offsites

    Has anyone here tried Blitzscaling ?

    Really enjoyed the book by Ried Hoffman as well as his podcast(masters of scale). It seems like he intentionally embraces chaos for pure speed.

    It seems feasible to me but I know some people have come out and said it's dangerous for the company. It's odd that I do not see much discussion of it on this sub so I thought I'd ask.

    I'm wondering if anyone here has used the approach to grow big fast? and what are your thoughts on it?

    what are internships position that might be suitable for me?

    Hey all!

    So I'm a nurse currently in law school (1L)! (Don't ask why haha) I want to learn how products are developed in the tech industry and get into tech law. Fintech sounds super interesting to me at the moment.

    So basically I need to do a summer internship in 2021. This 1st summer internship isn't very important cuz it won't lead to future employment. I don't really want to do that in a law firm or work at the court. I actually really want to take that summer to do an internship at tech/startups. I like tech people cuz they are super fun. That's the culture where I want to work in. I also hope to learn a bit about programming during that summer too. Not sure what positions I should be applying to! So far I've only heard about a product development intern (I learned the name of the position after going through a bunch of LinkedIn profiles)

    Can someone like recommend me cool (1) job position names and (2) sites to look for jobs??

    Proving traction in an HEAVILY regulated market

    I already asked about it here, but I wasn't really clear so I'm trying again!

    Our team is developing a smart cannabis vaporizer which is, really, more of a personal assistant. Sophisticated temp/dosage control, automatic orders (cartridge on your doorstep before you run out), IRL+online product recommendations... On the other side, advertising space and advanced insights for suppliers. Obviously, not all of this is in the MVP! ;)

    Because we are in the cannabis market, we absolutely can't try and prove traction these ways : - We can't take preorders (selling directly is forbidden) - We can't use really influencers to build an email list - We can't advertise on Google, Facebook... - We can't socio finance, for example on Kickstarter - We can't even contact users one by one for preorders (same reason as above)

    There is huge demand and on the few places we managed to post (fb groups mostly), we had hundreds of people wanting to preorder... but we can't make them paying customers/supporters before launching because of regulations. We also talked to several cannabis producers who signed LOIs : they were almost all interested (we will be the only business to supply comprehensive data on product mix/phyto profiles, which is a enormous advantage on their competition).

    But... I fear missing credibility to raise capital since we don't have any paying customers right now.

    What would be some creative ways to sufficiently prove traction in that context?

    Startup career advice needed

    I'm joining an early-stage tech startup as a senior employee. Not SF and not even US, but I guess the dynamics are the same everywhere.

    A little backstory: this is not a traditional early-stage startup. We all worked at a large company on a similar project and decided to leave and make it into a service available in an open market. So we all know how to work with each other, we already have domain expertise and vast connections in the industry (it's a b2b service). So I'm pretty confident the endeavor will be successful.

    I'm joining as one of the chief execs (reporting directly to the CEO). I will be the most senior employee at the company who is not a founder/partner. I'm a little bummed out that I wasn't offered partnership, but I also understand why that is. I wasn't a senior exec at our previous place of work (for historical/political reasons), so the guys didn't know me that well personally.

    The money is OK (I think I can get +20% in the job market), but I want to do this because I like the product, the team and I think this is the place where I can grow fastest. I'll also be offered stock options.

    I'm very good at my area of expertise and good at leading my team (and have been told so repeatedly), but I was also kind of "stuck" in my narrow field of responsibility. I want more participation in general business strategy discussions, because that's where I think I can grow (and also contribute) the most.

    We're in the process of leaving our current employer, but the plans for the company/product vision are already being discussed. All such discussions are being held exclusively among the founders, I'm not being included and I'm worried that this trend will continue when we start developing the product.

    I'll meet the CEO soon to discuss my role and responsibilities at the company.

    • How do I appropriately communicate my worries/ambitions?
    • What can I do in the first months on the job to ensure I'm treated/viewed as an equal member of the exec team?

    How do you Legitimately Print Clothing Designs the Right Way

    TL;DR - What machine do I look into in order to print designs (that wont just crumble in the washing machine or ruin in the rain) onto shirts/tops.

    Let me explain. I have a over-par social media presence, and have been pushed to do my first Merch drop. This is pretty convenient, since I have always wanted to have some type of clothing start-up, regardless of my platform.

    However, rather than relying on fulfillment services, such as Printful, I genuinely want to do the printing/inventory/and shipping myself. I am fully aware that this is harder and more expensive up front, and surely more labor demanding, however, I do not want someone else interfering with my business. I wouldn't feel satisfied.

    So, to get to my actual question. How in the hell do you print designs onto shirts or hoodies? Like, what machine do I need to be looking for? I know they will be quite expensive, but regardless, I still need to know what to look for. I don't know if I am looking for a heat transfer machine, printer, etc. I just need to know I am looking for, so I can gauge out my investments.

    I am tired of trying to do some research and getting all these DIY's. No, Google, I am not looking to cut out a piece of paper, slap a hot iron on it, and call it a day. I am looking for something that wont ruin the quality of the product, and that will also last the consumer a long-period of time, just like any other shirt!

    Looking to create website and app for appointment bookings
